You just waste the time of too many people. No reason to have 12 phone interviews for a single position. You have a poor method. Looking at those who apply, it should jump right out at you the 1-3 to phone screen. Instead you justify your existence by getting the hopes up of too many people. How terrible it is for those other 9 people just so you can have something to do. It isn't respectful of those people. You need to think of those people who are out of work at home and you are jerking them around like that. Shame on you.
100% agree. That is ridiculous to bring in more than 2 for an in-person interview or more than 3 for a phone screen for a single position. I'm also in HR and it is a serious waste of time on the part of the applicants.
In one of my old companies the practice was to interview at least 3 internal candidates before going to the outside. They did a good job of grooming people and succession planning in those days. We all knew who was going to get the job. Once my wife and I went to El Paso at the behest of my boss and HR. I told her I'm just slate filler for HR so don't get excited. I knew the guy who was going to get the job so I said lets just enjoy the weekend trip. They went through all the motions but at the end Jim got the job as everyone in the office expected he would. He was by far the most qualified of us. Just a waste of everyone's time and money but I did come back with a nice armadillo T-shirt. The plant was sold three years later Jim was pissed but he found his wife at the plant in Juarez.
In my son's case, they said to him I probably won't be hiring you about halfway through the interview.
Honesty is refreshing even if it hurts.
I hate when I ask the interviewer at the end of what I think is a decent and engaging interview...”are there any concerns” about my qualifications etc for filling the position ( they usually stop in their tracks) and then they give me a nicey nice response suggesting I am qualified . I actually would prefer to hear their concerns or ask for clarifications. I do understand that they will compare candidates and hire the best fit but....gotta ask at least!

Especially when the job posting I applied to is still online for weeks after they've contacted me telling me the position has already been filled.
Strong focus on employment gaps (if you have any). Employers are very judgemental about this.
I went from 2011 to 2017 without being called in for any interviews. I finally got interview for cashier spot at Meijer and the interviewer practically started out asking about why I hadn't worked since 2009. I was honest and said no one had hired me. It was maybe his second or third question. His eyes seemed to glaze over and then he thanked me for coming in and escorted me out of the building. I was pretty sure I had no chance of getting the job after that. I really didn't think I had much of a chance going in since it had been so long since I was offered a job, but I gave it my best effort. I got cleaned up and was dressed as nice as I could. I was homeless at the time, so my options were limited. My daughter did let me come by and shower though and I dressed in clean clothes and brushed my hair.
I have not been called in for an interview since 2017. This December I will have been unemployed for a whole ten years. I no longer have personal references to put on an application. You're supposed to have at least three. I have a lot of health problems and people don't want to hang out with me. I have no friends. When I try to make friends they try to leave pretty quickly usually. I didn't have friends really as a child, either. I was always the outcast, even when I was a little girl. I've had people pretend to be my friends before and they were only looking to harm me in some way.
God's children lied to me years ago and told me if I prayed to Him for a job that He would provide one for me. So I prayed a lot. I'd get hired for a short time, sometimes, and be fired quickly because of my health problems. The employers refuse to keep me after learning how messed up I am. Then, after I expressed frustration that I wasn't getting employment, God's children chastised me for trying to use God as an ATM machine and saying stuff like "why would God give you a job?" and putting me down for not having a job. "There's no excuse to not have a job" they said. I was accused of making excuses and not trying hard enough. I did everything short of having sex with a manager (one told me I'd have a job if I did this) to have a job and I was never good enough for even minimum wage job. They said "some people aren't worth minimum wage" and I know I obviously am not because I am now middle aged and still have not been able to get and keep a job. I've been sick since I was a child. They even told me that I am "not entitled to a job." I decided to just respond to someone asking why I don't have a job that I am not entitled to one instead of giving all the details on how I keep getting turned down. The conversations often end on that note anyway, so just cut to the end. I haven't been to church in years. I got to where I felt attacked every time I went.
I would have to be pretty stupid and delusional to think someone would finally employ me after all these years. There is no empirical evidence to support such a thing. I'm not even sure if I actually have job skills or not. I have college degrees and graduated with honors and very high GPA, but I have not been allowed opportunity to obtain any real experience. It just does a person good though to see felons and drug junkies get hired when I get rejected. I try anyway and go through the motions. Only thing I have to talk about that's a positive is my good grades when I was in college, so I try talking about that. A lot of the ones interviewing me never went to college, so they're not impressed.
I even get rejected for volunteer positions because they go with someone who is a "better fit." I am so worthless that I can't even give my labor away for free.

The interviewer could have accomplished the same thing over the phone.

Sadly, I have stumped a few interviewers with my questions(s). Just trying to get info. But I kind of get a kick out of it when their response is “no one has ever asked me that question!” Seriously, I am not trying to stump the interviewer either.
You are ushered into an empty office to wait for your interviewer and on the way in you see your interviewer still talking to another job candidate during "your" interview time (happened to me)
Had that happen, though it was a waiting room and I had rushed to get there (was nearly late or within less than 10 minutes early as I made a wrong turn) and had to wait an hour for them just to get me in for a 10 minute interview. That was only for a $10/hr job.
